AI integration roadmap

Where AI belongs in your business. And where it does not.

A four- to six-week engagement that maps where AI changes your delivery model, your internal operations, and your offering set, then sequences the rollout with effort and ROI framing per move. Built for agency leadership teams that want a coherent point of view on AI before the next planning cycle, or before a client conversation forces them to take a position they have not yet thought through.

When this fires

The roadmap is most useful in two states.

State one

Your leadership team needs a coherent point of view on AI before the next planning cycle. The team has been running piecemeal experiments. Some have worked. Some have not. The reads from different parts of the agency disagree on where AI is making a real difference. No one on the leadership team can yet say where AI fits in next year’s business plan, what to invest in, what to pass on, and what the firm actually believes when a senior client or a senior hire asks the question.

State two

A specific client conversation is forcing the agency to take a position. A prospect wants to know what your AI posture is. A current client wants to know whether your team is going to deliver more with AI, or charge less, or both. A pitch is being shaped around AI capability claims your team has not yet validated. The leadership team needs to land on what the firm believes before the next call.

If either of those states is current, the roadmap is built to land before it costs you a deal or a planning cycle.

02

What the roadmap covers

Three layers, looked at as one decision.

  1. Layer 01Where AI changes your delivery model.Where AI sharpens what your senior people already do well, where it lets one strategist hold an account that used to need two, where the craft work has to stay with humans and the repetition work does not. Specific to your service mix, not generic.
  2. Layer 02Where AI changes your internal operations.Where AI joins your team’s working tools in ways that compound across every member of the team every day, where the high-friction stretches of the operating model can be sharpened, where the agency’s internal tooling gets built rather than bought.
  3. Layer 03Where AI changes your offering set.Where there is room to sell new shapes of work the agency could not have credibly sold a year ago, where existing offerings get re-priced because the capability has changed, where the boundary of the practice can credibly extend.

And, inside each of the three layers, where AI does not belong. The roadmap is as much a no-go list as a yes-go list. The work the agency does best stays the work the agency does best.

03

What you get out of it

A sequenced rollout plan.

Each move named, sized for effort, framed for ROI, and placed in an order that respects what your team can absorb. Not a hundred good ideas listed in parallel. A short ordered list of the moves that matter, with the moves to revisit later, and the moves to leave alone.

The roadmap is written for the leadership team to act on without further translation. Where a move needs an executive decision, that is named. Where a move can be delegated to a discipline lead, that is named too. Where the move requires hiring or skill-building, that is named with the timeline.

Where we have a strong view, the roadmap carries it. Where the right call depends on a judgment only you can make, the roadmap surfaces the tradeoff and recommends rather than dictates.

04

How the engagement runs

Four to six weeks, calendar-paced. Two to three working sessions with the leadership team, a defined set of operator interviews across delivery, sales, and ops, and a controlled look at the AI experiments your team has already run. A draft of the roadmap lands at the midpoint for reaction, final at the close.

Why we sit well in this work

The AI question hides inside the delivery model, the operating model, the offering set, and the pricing model, all at once. A pure AI consultant has the technology lens but not the agency seat. A pure agency consultant has the operating view but not the technology depth. Neither has the deal-side instinct to price the new capability into the conversation.

The cross-disciplinary read is what makes the roadmap actionable rather than partial. We can sit with you on what to believe about AI, with your COO on what to roll out and in what order, and with your senior strategists on what the new working tools should be, and stay credible across all three rooms. We also sit on the capability side of the AI conversation by conviction, not by marketing pose. The roadmap names what is now possible for the agency to build, deliver, and credibly sell.
